{"id":133,"date":"2016-08-25T22:19:44","date_gmt":"2016-08-26T05:19:44","guid":{"rendered":"http:\/\/b-spoke.net\/?p=133"},"modified":"2026-06-29T22:00:30","modified_gmt":"2026-06-29T22:00:30","slug":"freedom-within-a-framework","status":"publish","type":"post","link":"https:\/\/thirdactmedia.com\/b-spoke\/2016\/08\/25\/freedom-within-a-framework\/","title":{"rendered":"Freedom Within a Framework"},"content":{"rendered":"<h6>A Four Minute Read<\/h6>\n<p>Clients frequently tell me that my crazy ideas about &#8220;business processes&#8221; can&#8217;t improve <em>their<\/em> business, because the work is \u201ctoo complex\u201d or \u201ccustomer-centered\u201d to \u201cfollow <a href=\"https:\/\/bspokedotnet.wordpress.com\/category\/managing-process\/\" target=\"_blank\" rel=\"noopener\"><img loading=\"lazy\" decoding=\"async\" class=\"alignright wp-image-215\" src=\"https:\/\/b-spoke.net\/wp-content\/uploads\/2016\/08\/processes.png?w=200\" alt=\"processes\" width=\"200\" height=\"139\" \/><\/a>process.\u201d The marketplace is too dynamic, or unpredictable, their refrain goes \u2013 being shackled to <em>rules<\/em> would only limit the ability to get <em>real work<\/em> done.<\/p>\n<p>I have coached project managers with multi-million dollar portfolios who bristle at the very idea of following a project management process. (And don\u2019t get the Agilistas started on the human bondage that is \u201cprocess documentation\u201d.) \u201cMy project is so unique,\u201d they say, \u201cit could never fit within your arbitrary constraints.\u201d<\/p>\n<p>This perception, while widespread, is false.<\/p>\n<p>This is a fundamental misunderstanding of what \u201cprocess\u201d actually is \u2013 versus, say, \u201coperating procedures.\u201d SOPs, or standard work, are (intentionally) limiting \u2013 and when the real-world situation at hand does not quite fit a pre-ordained list of tasks, the instructions can become frustrating. Thus, ultimately, ignored.<\/p>\n<p><strong>But well-desig<img loading=\"lazy\" decoding=\"async\" class=\"alignleft size-full wp-image-135\" src=\"https:\/\/b-spoke.net\/wp-content\/uploads\/2016\/09\/beethoven.jpg\" alt=\"beethoven\" width=\"205\" height=\"246\" srcset=\"https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/beethoven.jpg 205w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/beethoven-50x60.jpg 50w\" sizes=\"auto, (max-width: 205px) 100vw, 205px\" \/>ned business processes should not be that narrow.<\/strong> &#8220;Well-designed&#8221; means <em>goal <\/em>(rather than <em>activity<\/em>) oriented, and should allow for freedom within a framework to meet that need.<\/p>\n<p>It may sound paradoxical, but it is that very framework \u2013 the built-in limitations \u2013 that create the freedom.<\/p>\n<p>For example: At its core, western music has a very strict framework. Twelve tones. Five lines on a staff. But from that basic structure, there are 30 keys, 105 modes, and countless variations.<\/p>\n<p>No one is likely to argue that Jimi Hendrix, say, or Mozart, were arbitrarily restricted from achieving their individual creative genius. However, they were indeed both confined \u2013limited by the same 12 notes \u2013 as are Paul McCartney, Taylor Swift, and Vivaldi.<\/p>\n<p>If Jimmy Buffet had to sit down every morning and create, from scratch, new keys and new scales, he would never have had time to write \u201cMargaritaville.\u201d<\/p>\n<p>Listen to Coltrane and Miles Davis play together\u2013 the trumpet and sax can both go <img loading=\"lazy\" decoding=\"async\" class=\"alignright wp-image-138 size-thumbnail\" src=\"https:\/\/b-spoke.net\/wp-content\/uploads\/2016\/09\/songs_you_know_by_heart-lg.jpg?w=150\" alt=\"songs_you_know_by_heart-lg\" width=\"150\" height=\"148\" srcset=\"https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/songs_you_know_by_heart-lg.jpg 1428w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/songs_you_know_by_heart-lg-300x296.jpg 300w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/songs_you_know_by_heart-lg-1024x1010.jpg 1024w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/songs_you_know_by_heart-lg-768x758.jpg 768w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/songs_you_know_by_heart-lg-61x60.jpg 61w\" sizes=\"auto, (max-width: 150px) 100vw, 150px\" \/>veering wildly in opposite directions, but at the snap of a snare, it all comes back together. Because they trust their process, and exercise individual freedom in a common framework.<\/p>\n<p>Good processes have standardized documentation. If Beethoven had to custom-design a way to write down his work \u2013 rather than relying on that pre-existing system of five lines and four bars \u2013 we would be lucky to have one symphony. If there was no accepted standard of documentation, orchestras and conductors would be paralyzed by the need to learn how each composer scores his or her music. Having a common, accepted process allows them to focus their talents on what is most important \u2013 the content.<\/p>\n<p>It would be hard to confuse <em>The Usual Suspects<\/em> with <em>ET the Extra-Terrestrial<\/em>. While Christopher McQuarrie\u2019s screenplay entraps us in a tangled web of deceit, Melissa Mathison\u2019s script charms us with the tale of a boy and his<a href=\"http:\/\/www.screenwrite.in\/Screenplays\/Usual%20Suspects,%20The.pdf\" target=\"_blank\" rel=\"noopener\"><img loading=\"lazy\" decoding=\"async\" class=\"alignleft wp-image-134\" src=\"https:\/\/b-spoke.net\/wp-content\/uploads\/2016\/09\/usual-suspects.png?w=220\" alt=\"usual-suspects\" width=\"260\" height=\"354\" srcset=\"https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/usual-suspects.png 573w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/usual-suspects-220x300.png 220w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/usual-suspects-44x60.png 44w\" sizes=\"auto, (max-width: 260px) 100vw, 260px\" \/><\/a> friend, and they both \u2013 along with the hundreds of screenplays that are filmed every year \u2013 adhere to the same framework: 12 point Courier, 1.5 inch inside margin, dialogue indented 2.5 inches, and so on.<\/p>\n<p>Don&#8217;t mistake this just as &#8220;word processing rules&#8221;: Throughout the first 30ish pages of those screenplays will be the Set-Up to the story, followed by an Inciting Incident leading to about 60 pages of Confrontation and Conflict, building to a Plot Point that begins approximately 30 pages of Resolution.<\/p>\n<p>It is the content and the output that is unique and creative, not the framework. It is <em>form<\/em> not <em>formula<\/em>.<\/p>\n<p>Actor Wendell Pierce is as versatile as they come \u2013 playing roles as diverse as Bunk on \u201cThe Wire\u201d to Clarence Thomas. Speaking in Philadelphia, he explained how he found the \u201cjazz\u201d in Shakespeare. Iambic pentameter is a rhythm to follow, but not a dictated restriction. \u201cOrder, technical proficiency: Honored. Freedom of expression: Unleashed,\u201d is how he described it.<\/p>\n<p>A stable process encourages freedom within agreed-upon frameworks, and not just in the creative arts. In the interminable final four seconds of a college basketball game, the coach and players huddle over a clipboard, diagramming a play. What actually unfolds rarely looks like what was sketched (the other team is always so damn pesky about running their own play). But, because the five players all have a common understanding, each can improvise as necessary \u2013 knowing that the others will adjust using that same framework.<\/p>\n<p>In a business environment where people routinely have to act alone, then collaborate, then work alone again to satisfy demanding customers, the lack of solid business processes can be disastrous. Where each situation may be unique, we should not be spending our energy, time, and intellectual capital trying to figure out how to approach the solution, or how to document the solution, or what needs to be done first \u2013 we should be able to jump to action.<\/p>\n<p>In other words, we shouldn&#8217;t have to think about how to think about things. Our customers and clients do not want us to spend our time (which, ultimately, is their money) debating where to begin; they want us to tell<img loading=\"lazy\" decoding=\"async\" class=\"alignright size-medium wp-image-137\" src=\"https:\/\/b-spoke.net\/wp-content\/uploads\/2016\/09\/music.jpg?w=300\" alt=\"music\" width=\"300\" height=\"214\" srcset=\"https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/music.jpg 1680w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/music-300x214.jpg 300w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/music-1024x730.jpg 1024w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/music-768x548.jpg 768w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/music-1536x1095.jpg 1536w, https:\/\/thirdactmedia.com\/b-spoke\/wp-content\/uploads\/2016\/09\/music-84x60.jpg 84w\" sizes=\"auto, (max-width: 300px) 100vw, 300px\" \/> them the end.<\/p>\n<p>\u201cThe Star-Spangled Banner\u201d sure sounds different coming from the Marine Band than from the Jimi Hendrix Experience; applying the same framework to different situations and audience\/customer needs provides for the creative freedom to meet those demands.<\/p>\n<p>If the process does not allow or adapt to satisfy its customers, it is not the concept of \u201cprocess\u201d to blame, but the design and implementation of that process.
